A post-M&A integration had doubled the business size overnight, but the organization couldn't manage the complexity. Building Romania's Most Complex Logistics Network From the Ground Up

The Challenge

Romania mandated a national deposit return scheme, requiring a complete logistics network to be designed from zero — covering every retail point in the country. No existing infrastructure. Regulatory complexity. Massive operational scale. An impossible timeline.

As Supply Chain Consultant, Mircea led the full network architecture: defining the 80,000+ collection point coverage model, designing the software architecture requirements, planning the daily route structure across the country, and building the mid-term resource plan. Every decision had to work at national scale from day one.

The Challenge

One of Romania's most iconic spirits companies had been loss-making for six consecutive years. Operations were inefficient, the supply chain was fragmented, raw material costs were out of control, quality was inconsistent, and the production facility was outdated. The company needed a complete operational overhaul — fast.

Joined as Supply Chain Director, quickly became COO. First 6 months: immediate cost attack through competitive bidding across €6M spend. Then systematic transformation: restructured the farming strategy (redesigning how raw materials were sourced directly from farmers), redesigned the factory layout, implemented performance-based systems for the 150+ FTE team, managed a €15M greenfield factory investment from planning to commissioning, and rebuilt the entire Order-to-Delivery process.
